Hey y'all. Let's talk about something that surprises almost every roofer who calls us.
Sometimes we say no.
Not because your company is not good. Not because you are too small, too new, or too far behind where you want to be. We turn roofers down because One Roofer Per Market only works if the roofer we pick is actually ready to be picked. If we say yes to the wrong fit, we are not protecting anyone. We are setting you up to burn a market that will not open back up for you again.
So here is what "ready" actually means, what we ask before you ever see a contract, and what happens if the answer is not yet.
What "Not Ready" Actually Means
"Not ready" is not a grade on your roofing work. Most of the roofers we turn down run great crews and do right by their customers. That was never the question.
Here is what we are actually looking at on an intake call:
- •Can you handle the calls once they start coming in. — If nobody answers the phone consistently now, more calls will not fix that. They will just multiply the problem.
- •Is your service area actually clear. — If you cannot tell us the towns you want to dominate, we cannot build a system to get you found in them.
- •Do you have a real way to track what happens after the call. — We can get the phone ringing. What happens next has to be something you can see and manage.
- •Are you ready to commit to the market exclusively. — One Roofer Per Market means we hold that line for you. It only works if you are holding up your end too.
None of these are about talent. They are about timing. And timing is something we can talk through honestly, without you feeling like you failed an interview.
The Questions We Ask Before You Ever See a Contract
The intake call is not a sales pitch. It is a conversation, and it goes both ways.
Here is what we actually ask:
- •"Walk me through what happens right now when a homeowner calls you." — We are listening for whether calls get answered, who answers them, and what happens after.
- •"What towns do you want to own?" — A vague answer here usually means the service area has not been thought through yet, and that is something we need to fix together before we build anything.
- •"What does your current lead volume look like, and where does it go?" — We are not judging the number. We are checking whether there is a process behind it or whether leads are landing and disappearing.
- •"Are you the only decision maker, or does someone else need to sign off?" — One Roofer Per Market is a real commitment. We need to know we are talking to the person who can actually make it.
Nothing here is a trick question. We ask because the answers tell us whether the system will have something to work with, or whether we would be building on sand.
Why We Would Rather Say No Now Than Fail You Later
Here is the honest math behind saying no.
One Roofer Per Market means when we take you on, we lock your competitors out of that market with us. That is a real cost to us too. If we say yes to a roofer who is not ready, we have not just risked their money. We have handed away a market we cannot get back, on a bet that did not pay off.
A roofer who is not ready to answer consistently, or has not settled on a service area, or is not the one who can actually commit is not someone we can set up to win. And a roofer who does not win with us does not stay with us. That is the same logic behind why we never lock clients into a long-term contract.
So we would rather tell you the truth on the intake call than tell it to you three months in. That is not us protecting ourselves. That is us protecting the market we would be asking you to commit to.
What Happens If We Turn You Down
A no from us is not a door closing forever.
Here is what actually happens. We tell you plainly what needs to change, whether that is getting call answering consistent, settling on a service area, or getting a lead tracking process in place. Some of that you can fix in a few weeks. Some of it takes longer. Either way, you know exactly what it is.
Your market does not automatically go to someone else the day we say no. If you come back ready, we want that conversation. The Search-to-Booked Roofing System was built around getting this right the first time, not around filling seats.
You always know where you stand with us. A no today is not a no forever. It is just not yet.
If you read this and thought "that is exactly where I am," good. That is the point of the intake call. We will tell you straight where you stand and what it would take to be ready. And if your market is still open, we will show you exactly what the Search-to-Booked System looks like once you are.
